The challenge
Pimp My Diabetes sells CGM stickers, patches and diabetes bags to customers across Canada. When we took over the account in April 2024 it was profitable but plateaued: roughly a 3x return on ad spend, $18.54 per order, and a Shopping feed that was leaking budget on the wrong products and the wrong searches.
What we did
- Cleaned up the Merchant Center feed — titles, categories, disapprovals — so Shopping and Performance Max could actually learn
- Rebuilt Search around product-intent queries and added a 200+ term negative keyword list
- Moved bidding to value-based Smart Bidding once purchase tracking was verified
- Weekly search-term and asset-group reviews to protect margin as spend scaled
The results
The first quarter with us averaged a 3.3x return at about $18 per order. By summer 2026 the same account was running at a 9.8x return over the trailing three months, with July 2026 hitting 11.46x — 478 orders at $6.33 each. Across the engagement, $63.6K of ad spend has returned $345K in tracked revenue (5.4x), and the store went from ~140 orders a month to over 400.
